3 Castillos: from strategic planning to an ERP and CRM go-live

3 Castillos (Rafael del Castillo & Cía.), a food company founded in 1861, worked with Cyrrus from November 2020 to October 2021 on a full transformation cycle: IT strategic planning, selection of technology infrastructure as a service, ERP and CRM selection, project management and change management. The ERP went live in October 2021, after eight months of implementation.

The challenge

3 Castillos was founded more than 160 years ago as a trading house and wheat flour mill. In recent years it stopped being just a miller: it moved into pasta and corn flour and started exporting.

Growth was fast, but processes and technology didn't keep up. Many people spent the whole day in Excel, and the company needed live data to make decisions. Living up to the new businesses called for a technology strategy, not just a new system.

What Cyrrus did

  1. Build

    Strategic planning and digital transformation

    Starting in November 2020, a zero-based review of every company process, set against the organization's pain points. It produced 92 requirements tied to the business's development over the following five years.

  2. Identify

    Two vendor-neutral solution selections

    First, technology infrastructure as a service: corporate communications, internet, wifi, computing capacity, and perimeter and endpoint security. Then the selection of the ERP and the CRM, and of the most suitable implementation partner.

  3. Realize

    Managing the implementation project

    Cyrrus managed the implementation throughout 2021: understanding the solution, adapting it to the company, and going live in October 2021, eight months after starting.

  4. Adopt

    Change management from the planning stage

    Each area's leaders described their needs and scored the vendors' proposals, then joined the implementation team. The work with people started with support staff: listening to their needs and escalating them.

Results

  • ERP and CRM in production since October 2021, eight months after implementation began.
  • Information that lived in Excel sheets is now on a single platform, with live customer data.
  • An internal team involved since the selection, which reached implementation knowing and backing the chosen solution.
  • A technology base to keep growing: according to the CFO, the company is only beginning to use what the platform makes possible (“we're at about 5%”).
